The very first thing you do is to not run the motor at all. You more than likely need a new impeller and, if I were you, replace the impeller housing at the same time. This involves taking off the lower unit to access the impeller housing. Do you have a Service manual for the motor? You can do it without the manual but, it'll take longer. If you've never done one before, it's about a 2 hour job. You can get the impeller and housing here on Iboats.
