Hello all I'm planning an impeller swap on my 1996 Evinrude 25HP engine.

I've read that there are cones inside the lower unit that can make it trickie

to remove the lower unit.

doe's anyone here have tips on the cones or even better images of how to deal w/ the cones.

yes referring to the keepers. where are these keepers located? you say they, so there must be 2 keepers top and bottom was there something connecting top and bottom before dissassemble?

are both images the same? can you illistrate maybe w/ an arrow where the slite is.

I've never taken a boat engines lower unit off so I want to be prepared.

Remove the black water intake screen.
Split the shift rod behind, use two box wrenches. Be careful to keep the lower still, and only rotate the upper!!( If rotating lower you change the shift rod height adjustment!!)
When apart, push the upper nut UP and you see the small black 'keeper'.
Locate the split and remove it.
Push the upper nut down again and just enter it on the lower.
Remove the screws holding the gear case and pull it down.

I believe the gear shift is inbetween the upper and lower keepers.

I removed the plastic screen.
I don't see a way to put 2 wrenchs on this nut. is this the nut you are referring to?View attachment 116182

Your attachment did not work, but have a look again.
It s two 'nuts' tightened together. #49 and #66

#66 and the upper of the two keepers #73 sits on the upper shift rod.
#49 and the lower keeper on the short shift rod going into the gearcase.
Hold #49 still, unscrew #66, push it up and remove the upper keeper, push #66 down again and put back on #49.

the attachment worked for me, (I believe photobucket.com is doing maintaince on there site will post image again later.

I'm assumming the 25HP is the same as your exploded view of the 30hp?

when I look though the hole where the screen was I see a tall bolt about 3/4' it appears to be a single nut #49,can #66 be observed from the screen hole? and what gear should it be in forward neutrel or revervse?

the previous images posted by Jasper has part #83 removed


have you ever install automobile valve springs? I'm thinking these keepers are simiairl to valve spring retainer keepers?

a dad of grease will hold them in place when reassembling.

That gear case has been the same from late 70's to end of production for 20-25-30 and 35!
It is a rod coming from above - a rod going down and in the middle a connector consisting of TWO 'nuts'!!
Corrosion might make them look like one, but clean off and you will find TWO!
If you do not find TWO, it must be three???

OK so #49 is 2 nuts? I take a closer look. you are correct I have an arrow at the top bolt it's kindof thin about 1/8'

I'm thinking the bottom nut is much bigger so it's easier to hold in place.

OK 4 bolts and the nut on front #54.
? #25 this stud will remain on lower unit?

I should remove #53 washer and #58 (appears to be a spacer)
lable and sit aside.

? #78 is that a 2 piece bolt?

?what do you think is the source of the oil residue?

do you where the thremostate is located?

I read here to apply thin layer marine grease to the inside of the waterpump houseing (to protect the new impellor), lower unit bolts (acts kindof like a anti size makeing the next lower unit removal easier)

and the shaft that the impellor is mounted to but not the top of shaft!

?1. can I use the same grease I use to pack the trailors wheel bearings?

?2. is there someother place that requires marine grease?

?3.when reassembly what is the sugested torque for the lower unit bolts?

I am just now getting around to attemping the impeller swap please post this exploded view someone deleted it.

Those black plastic keepers are split.-----------Most of the time you need to remove paint from the upper shift rod in order to slide the nut up.---Then remove the keeper.-----------Lower unit will now come off.
