johnson motor kills when put in gear

Our motor cranks every time. When you go to put it in gear, it kills. Have to do 6 to 8 times sometime to get it to take. Going to change the fuel lines and the ball next. Any other ideas?

What year? HP? when were the carbs last rebuilt? whats the compression like? when was the last decarb with seafoam? does it have thru hub exhaust? what are the rpms at before you try and put it in gear?

can you get it to go into gear by revving up the rpms a bit prior to shifting? may only be running on one cylinder and unable to operate under load. I would check the compression and spark. of course a good carb cleaning/rebuild is always good if it hasn't been done recently. does it stay in gear once you've managed to keep the motor running?

First thing I would recommend is to do a compression test. Are the cylinders within 10% of each other? Next check spark with a spark tester. It should jump 1/4" air gap blue and have a snap to it. Does it? Whats the rpm at idle on muffs? Should be about a 1000 rpms in neutral 850 in water. When were the last time carb/s were overhauled? Don't know or over a year? Overhaul carbs. Post results.
