alpha one gen one upper gears broke

My neighbors boat upper drive gears broke some teeth and is bad now, Its an alpha one gen one with a 5.7 on a 89 20foot cobalt. Someone said that if the lower unit was stabbed wrong it could cause the upper to break teeth on the gears? is this so? and where could we find a decent deal on a new upper I beleive the gearing is 1.50 (hard to see will get serial numbers tommorow)

Nope,... Never heard of such a thing...

He probably needs a Lower too, as the trash from the upper is now in the lower unit...

the lower is brand new which is a bummer there were only very fine glitter like particals in the lower. the large hunks of metal didnt make it down. soon as he heard the noise he shut down and took the boat home. The outdrive is sitting in my garage (no room in his garage lol) where is a good resource to buy either a new upper or a kit for the gears.

Same thing happened to mine upper gears got trashed last year and I ordered a new drive from http://www.sterndrive.cc/ and used it all last summer.

there were only very fine glitter like particals in the lower.

That glitter is sure death for the lower. May take a bit longer running it, then it will slowly fall apart and contaminate the new upper. Can be a vicious circle.

ehhhh that really sucks I'll let him know. Is it hard to rebuild the upper? I have rebuilt quite a few rearends for cars just never cracked open an upper unit

Ayuh,... The SEI replacement is cheaper than the parts to do it, muchless the specialized tools necessary...

The SEI comes with a 3 year warranty. It even covers hitting a rock or dragging it up the ramp.

I found a site where I can get the gears already pressed on and everything needed to completly rebuild the upper for 350

Ayuh,... 'n ya need the input yoke, as it's probably got a seal score in it...
Then there's the seals,...
Then the Tools, 'n knowledge to do it...

That'll put ya Well over the price of an SEI drive...

it comes with completly everything needed to rebuild. they only thing needed to worrie about is shimming properly. comes with all seals all bearings Everything. including input yoke, as to knowledge my extensive mechanical backround and the merc shop manual along with detailed instructions from the marine store I can order it from, I deffinitly think this is somthing I can handle for less then an sei drive

Where are you getting all those parts for that price?

Listen to these guys, they know what they are talking about. I am currently resealing my unit. The tools needed to rebuild the upper unit can easily cost as much or more than an SEI unit. Also, regardless of what is in the kit, you still need special tools to disassemble the unit, there are bearing races inside the case that will have to be pulled, and special tools to put the unit back together. One of those special tools I just recently got lucky and found is a torque wrench that reads 0 to 15 in lb. The shimming tools alone are around $400.

wow I am amazed on how no one can have faith in someone, everyone is so negative on here. tools are not the issue bewteen my and my two neighbors we have just about every immaginable tool you could need. Instead of trying to knock someone down perhaps if it such a specialty job give pointers instead of shooting someone down, money is not the issue tools are not the issue was just asking for some pointers on what to look out for. whatever tool we dont have that is needed I can borrow from a buddy who works at a mercruiser shop, so in my case this will be cheaper then your sei drive. boy it sounds like some of the moderators are trying to push sei drives as if they work for them haha. one other thing my neighbors choice as its his drive. for 450 we can drop off the upper and they will rebuild it with a warrenty as well (same place I'm looking at buying the gears) sei is a decent price but there are less inexpensive routes to go

i'm not the pro. but one thing for sure to look out for is the water pocket cover. be very careful if ya think yer gonna remove it. typically, the ss 1/4-20 bolts break off in the upper. this will likely ruin the upper.

other than that. use, and follow the oem s/m to the tee.
myself, i'm also leery of glm parts. don't know what kind of parts your getting for $350. but it don't sound like mercuriser parts for that price. aftermarket parts are copies of oem. usually not exact copies too.

i've no experience on the lower so can't comment there. the upper i've worked on some. replaced a couple of brgs. had it in pieces on the table. not really to much to them. follow the sm and ya should be good to go. if it were my drive. i'd want it tore down completely and the housings flushed to rid them of the metal shavings that will be everywhere. then rebuild from there.

fwiw. these folks don't have any relation with sei that i'm aware of. they've just had good experience using them as a cost effective way to get back on the water with a serviceable drive that has a good warranty.

good luck in your decision... and watch out for that water pocket cover at the very least... ;)

ussoldier they aren't being negative they have just seen a lot of people get into something way over their head and spend a lot more money than they had to.

If you feel you are up to the job go for it. Get a manual, and some beer and have your buddies help.

As for things to look out for, as Don S said glitter in the bottom end will have to be removed, I would suggest a tear down and cleaning of the bottom end too to get the metal flakes out of there as well I doubt if flushing it will get it all out. I have done many automotive rearends also and learned from them, keeping it clean is the key to having your job last. Hope the tear down on the new lower unit doesn't void its warranty.

Negative? No Faith? If that is how we all are then I am pretty cofident that you would have not got any replies to begin with.

Pushing SEI drives? You would have got nothing but "go buy a new SEI drive" for responses.

Personally, I never have purchased an SEI drive and have never owned a boat or anything on my boats that had a warranty. I started out just like you are on my first boat repair. Due to my experience I will answer your concern like this. ABSOLUTELY, yes you CAN rebuild the upper and even the lower yourself (with the correct manual and tools). You didnt mention you had access to mercruiser tools before. As far as specialty tools for mercruiser as well as other makes of sterndrive and even outboards I have acquired a good deal of the expensive tools and have also succesfully made others. For example, there is a mercruiser bearing carrier puller that runs $400. I made this exact tool in my shop for about $12.

Now, if you are goin to rebuild the upper or the upper and lower yourself then simply pay close attention to the manual. DO NOT skip any steps. Yes as others have said look out for the water pocket cover which is on the under side of the upper unit. In fact, many will say to avoid this cover unless absolutely required. The bolts will almost always break off in the upper which will cost you a new casing unless you are lucky and have a really good machine shop who can fix it for you. I have heard this has not been succesfully done though. There is always a first, after all that is where we all find out new places to use when we need something. Anyway, I would recomend not messing with the water pocket cover unless it is confirmed something is wrong with it, in your case I would say its probably fine. If you reuse any bearing be sure to check the condition of the bearing and races, any rust or scratches will lead to another rebuild or replacement unit in very short time.

Follow the manual, take your time, be sure rolling torques are correct, and be absolutely sure all metal shavings and dust are out of the cases before putting things back together and I am sure you can do it succesfully.

FWIW, sorry if I sounded like I had no faith or sounded a little negative before.

Hey Soldier,

Capability is one thing, experience and wisdom is something else entirely.

Be advised to pay attention to the backlash on the Upper gears. You may have to rip it apart SEVERAL times to get the bearing races properly shimmed.

It `s a lots easier with the proper tool but if you can rebuild a rearend you can rebuild an upper.
Without the tools, assemble with existing bearings and gears with the old shims.Using machinists dye
paint the gear teeth, assemble, spin the gears, take a reading , adjust the shim pacs accordingly
for the correct heel ,toe picture. reassemble, check rolling torque if necessary. Basically like a ring and pinion rebuild.

answer questions that are being asked such as:

Where are you getting all those parts for that price?

and everyone gets more positive...

this "you tell me what I want to hear, and I'll share nothing back" attitude is what killed this thread

If your neighbour has Mercruiser tooling, he probably took a course on how to use it too. If someone can set up a diff/rear end, you can set up an outdrive, but the specialized tools are required.

SEI is the way to go.
If a lightbulb burns out, do you remove the bayonet, solder in a new filament wire, reseal the base, and apply a vacuum to make the light work again? It can be done...if someone says buy a new bulb are they being negative or practical?
