Will a 150 hp lower unit fit a 125hp motor? They are both non threw hub exhaust lower units. The 150hp is a 1989. the 125hp is a 1987.

Yes, it will fit as long as both are the same drive shaft length. That is, as long as both engines are 20 inch or both are 25 inch.

can you swap out a split drive shaft for a fixed drive shaft?

Split drive shaft has the same splines up top where it enters the crankshaft until the Merc designed midleg and lower unit was used. So, yes, you can swap them. AND if you can find a reasonably priced upper shaft in your size, the same lower unit and stub shaft will fit on 20 and 25 inch engines.
