Getting Ready for Spring

I had a guy give me a 1974 18.4 Crestflite with a mercruiser 165. He has almost gutted it. I can get the engine to crank had it running great for a few minutes but turned it off because of no water.
What steps should i take to get it ready for the water?

Well, if you ran it for several minutes without any water the impeller is probably shot, so you will need to replace that to start. Also replace the oil in the outdrive and engine.Also, unless they were replaced recently, the bellows will need replaced

How hot did you let the engine get? Running it even for a 'few' minutes...means no cooling to the engine.

As stated, the impeller is most likely toast, and the engine could have suffered damage as well. Change the outdrive & engine oil...you just shouldn't run the engine without water to cool it...
