48 Johnson spl - Lower unit failure due to low lube

My mom has a 48 Johnson SPL that has had a lower unit failure. It was rebuild about 4 years ago but this past year, I think it may have been run with low or no oil in the lower unit. It was launched and run for about 100 yards and then returned to the dock.

What is the likely point of failure if the unit was run with no oil? I'm going to pull it down and apart but would like an idea of what needs to be replaced. I figure that since it's been apart not that long ago, it should come apart reasonably easy.

100 yards wouldn't kill it, but most of last season would. Flush the LU with kero or diesel and see what comes out. Lots of metal is bad. If is seems smooth when the drive shaft and prop shaft are rotated, it may be OK. I wouldn't be in a rush to tear it down, but if you do, you're most likely in for most of the wearing parts (bearings, gears, etc.)
