'94 yamaha 2 stroke terrible chatter.

Last trip out, in Tampa Bay, my motor started a terrible chatter no matter the gear. F, N, or R
I've pulled the plugs and found water in the bottom cyl.
By the way, compression is 120, 120, and 90 psi top to bottom. Haven't sprayed lube in the 90psi cyl and rechecked it yet.
Thinking I may get off easy, I unscrewed the magnetic drain plug and all that drained was about 1/2-1cup of foul water.
No oil and hardly any metal shavings @ least not as bad as I'd expect by the sound.
Then again, with no oil circulation...
My father thinks I have a bad piston, a local 20-25yr marina owner thinks maybe a shaft bearing/seal, and my buddy a lead master toyota mech thinks its spline splintering, rings, along with head gasket. (He wants to see me get into a 4 stroke though, and is assuming the worst with a smile, as he has just repowered).
I just can't believe my motor is shot top to bottom on this one trip with no noticable symptoms.?.?.?
