You probably have a clogged "Pitot" tube. That's the part that is located on the stern of the boat, which picks up pressure from the water and sends it to the speedo. Take a fine piece of wire and clean out the pick-up hole in the Pitot and then disconnect the rubber hose AT the Speedo and blow threw it with low volume compressed air to clear it out. Sometimes they clog up with debris from the water! Good Luck,
