Is there anyway to convert a 2003 225 Optimax with a 25 inch shaft to a 20 inch shaft?

Yes... and you will need everything except the powerhead. Check a marine salvage yard and see if they will do a swap with for cheap.... You will need the midsection down. You can use the lower foot but you will have to swap the driveshaft(hassle). So hopefully you can find a salvage guy who will swap your 25" stuff for the 20". I think the 20" will be less common to find than the 25".
