1965 Johnson 3hp Seahorse-Impeller

The cabin I recently purchased came with a 1965 Johnson 3hp Seahorse model #JW19M. I think the previous owner last used it in 1967. The motor is in mint condition. I replaced the lower unit lube and spark plugs. The motor started right up. I ran it for about 10 minutes but I noticed that the upper 1/2 of the shaft was getting warm. I also notice that exhaust was coming out of the exhaust port but no water. I think I need to replace the impeller. I replaced an impeller on a 1970s era Mercury 4.5 but I had a service manual. I don't have one for the Johnson. Can I still get an impeller for this model? How difficult is it to replace the impeller on this model?

Parts are available for that engine, either aftermarket or your local dealer. To replace the impeller you have to drop the lower unit to get to the pump. If you have replaced the water pump on a merc you shouldn't have any problems replacing this one.

Just a few bolts hold the lower unit on - there is no shift rod to worry about as it is direct drive. Just remove the bolts and it should drop right down.

When you put it back together, make sure it has a good o-ring in the groove at the top end of the drive shaft, and give it a light smear of waterproof grease. Missing that cheap little o-ring has ruined many a motor.
