Default Mercury 120xp Installed Re man powerhead, Took to lake and engine filled with water.

I have installed several powerheads and never ran into this problem. I thought my exhaust manifold could of been leaking so i replaced the gasket again. the only time the engine will fill with water is when it has been started. Anyone have any suggestions

Can you be more specific? Are you saying that the CYLINDERS are filling with water?

Yes, I will start the engine and will run for about 20 seconds. The cylinders fill with water and lock up engine. remove spark plugs and clean it out.
