shaft extension for 1990 Johnson

I have a 1990 short shaft 15 HP johnson that I have bought an extension kit for to convert it to a long shaft. I cant get the lower unit disconnected from the rest of the motor. the kit i have has the actual extension part, a drive shaft, and gear shifter. do i need to go in from the upper unit and disconnect some things before the lower unit will disconnect?

yea, the shifter right under the carbs.
