Lower unit worth repairing?

Have 1982 25hp Mercury, not used excessively over its life, started acting up and paid $55.00 to have the mechanic tell me the front drive gear and pinion gear are probably gone ( had metal shavings in the oil drain magnet), said it's about 2k to replace and not worth it. Other than that issue the unit always started and ran well, kept lower unit oil filled and other routine maintenance done. Whats anyones opinion on what route I should take? I like to tinker when I have time, but this one may be too much. Thoughts?

used one on ebay or craigslist as low as $100

So should I be looking for a specific shaft length? Mine is about 17" from transom to cavitation plate. Will any 25HP unit fit?

Some of the newer units use small dowels for alignment.------Newer units use larger bolts too I think.
