Transom replacement Hydrodyne 18

I am doing my first transom repair. I am working on an old Hydrodyne 18 I/o I have ground out the old wood. I am planning on leaving the deck on and installing the transom in 2 pieces for the back layer then 3 for the front. What would be the best way to adhere the two layers? The rear layer would be split at the keyhole and the front layer outside of the engine stringers. Here's a pic (pardon all the tools and crap in there)
I plan to lay it all up at once.

I'd stagger the joints in the layers of ply, it's not a problem if you do it that way.

As for the glue, what resin are you using, it should work fine for sticking the ply together.

​Since you're not use a single sheet of ply to cover the entire surface, use a little extra glass on the inside to compensate for it, it's not a huge issue, but this will help.

I'm planning on using polyester resin. Is the attached picture an ok way to stagger the joints? When I get to the point where I drill the holes for the transom how do you keep them straight? Drill oversize fill with pb? I have to move two of the holes to put in a new (used) gimbal housing.

Well I laid it all up in one shot with poly resin an Menards marine plywood. I split the rear piece vertically outside of the engine mount stringers then the forward piece horizontally. 2 layers of csm between the hull and the rear layer then layer csm in between layers. I'll be adding at least one more csm layer and tabbing it in.

Anyone have any ideas on how to make sure I drill the I/o holes straight? I plan to drill oversize then line with glass and re drill.

The rest of the boat is gelcoated but there are some areas that need to be refinished on the transom. I want to be done soon would painting just the transom be horrible? And what's the easiest way? Is re gelcoat hard to do?

Back in service with no issues. And with an alpha gen 1 transom behind the ford 302.
