This is how the boat looked at the beginning. Thought it would be mostly some upholstery work and a little bit of engine adjustment.

No Title

First disappointment came when we started taking the engine apart. Two cylinders were stuck solid and there was rust inside. The heads, valves and the other cylinders looked clean.

How is the transom? My '97 186 Larson SEI had water intrusion from the swim ladder mounts that caused rot. Also, because it looks like the boat has seen some neglect, I'd look carefully at your stringers. I believe Larson was still using fiberglass-encased wood stringer in 1993 in the SEIs (I think they switched to fiberglass and foam engineered stringers around '96 or '97).

Look like you have some work ahead of you, but it's a cool boat with nice lines.

The deck is soft around the hatch but when I looked down in the storage compartment what looked like a bad stringer, was just some peace of non attached 2x4. Looks like the previous owner tried to reinforce the deck but did it in some really dumb way.

The panels and engine enclosure are in a very bad shape, at the beginning I thought about just reupholstering them, when pulled old vinyl realized the plywood underneath is rot. So had to redo all from the scratch

These are the panels I removed first. Most of the wood is rotten and required new plywood.

Got the engine from the shop. Had to bore cylinders, change pistons, bearings and resurface the shaft.

Engine is painted, assembled and ready to go back. Checked the transom, like the rest of the hull it is in decent condition.

Now Im waiting for my friend to help me put the engine back in, wont be able to do this on my own. So now Im working on upholstery and panels.

Slowly moving forward. The heat is killing, it is around 117F outside as we speak. Have to work either early in the morning or late at night. Replaced old front seat cussions

Finally after some struggle and several setbacks the engine is running like clock. Replaced the bilge pump, put one regular pump, working from the switch and then decided to make it safer and installed also an automatic pump. Checked out the gauges, everything works, will test the speedometer on the lake in spring. There was a problem with the lower oil pressure sensor, had to remove it and put it back with teflon tape, oil pressure leveled. The other gauge causing problem was tachometer, that was dead at the beginning, after testing showed up as working and when installed it back, came to life. Possible bad connection.

Another setback. First I thought that the deck was soft around the hatch, but after reaping off the carpet discovered that almost all the deck was rotten underneath the top layer of fiberglass. Previous owner tried to replace the deck but used regular plywood and covered it with fiberglass. The problem with this type of replacement is that water still gets inside of the deck through the multiple holes but since plywood is fiberglassed from both sides, the water does not evaporate, and instead rots the plywood deck.

particularly bad plywood is around the hatch. layers of plywood under the fiberglass are peeling off

Im planning on cutting of old plywood deck and replacing it with the new marine grade plywood and cover it with fiberglass later. Will have to see if the stringers need to be replaced. In either case I'll just reinforce the old stringers and if they are not completely rotten, will use git rot to repair the old stringers and reinforce them with the new plywood. Any suggestions on the stringers repair?

I don't know man, I've seen much less rough looking boats on here ending up needing a full gut and redo. I'd be very surprised if you didn't need stringers, deck, and transom. That's a nice big boat with a nice engine. Hate for it to be riding around on a rotted mushy sub-structure.

I checked the transom, it is solid, no soft spots, however cant say much about the stringers, some parts are not looking good, while the others are in decent condition. Will update when I tear of the old deck. Im going to change the foam as well, it is probably all rotten and water filled.
